Depth of field is a criterion, not a fixed property
Circle of Confusion and Depth of Field
Depth of field is a range judged acceptably detailed under a stated criterion. The circle of confusion is part of that criterion, which is why print size, viewing distance, sensor format, and intended output can change a planning result. It does not mean the lens becomes physically sharper or softer when you change the output assumption.
Start with the scene: subject distance, focal length, aperture, and the critical depth that must be covered. Then state the output/viewing criterion and calculate the near and far limits. At macro distances, magnification and effective aperture make depth much thinner; a stack may be a capture plan rather than a guarantee. For portraits, place the critical eye plane deliberately and leave margin for pose and movement.
A landscape case shows the same idea from the other direction. Instead of protecting one eye plane, the goal is usually a wide zone from a near foreground detail to a distant horizon. Hyperfocal distance is the aperture-and-focal-length combination that maximizes that zone under a stated criterion; it is a calculated answer to a stated question, not an automatic "landscape setting." Move the criterion, and the same lens and aperture produce a different hyperfocal distance and near limit, which is why the resource insists on keeping the viewing/output assumption visible rather than implied.
The limitation is as important as the arithmetic. A depth-of-field calculation describes an ideal geometric zone; it does not know about lens aberrations, diffraction at very small apertures, focus accuracy, subject or camera movement, or how a print or screen will actually render fine detail at the edges of that zone. Two lenses with identical specifications can render the same calculated near/far limits with visibly different transitions from sharp to soft. Treat the calculated limits as a planning boundary to test against, not a promise that everything inside them will look acceptably sharp in the final output.
